What eight years of small business marketing taught us about budgets under two thousand dollars

Small budgets do not fail because they are small. They fail because they are spread across four things at once, none of which get enough to work.

The businesses we work with typically have between five hundred and two thousand dollars a month for everything: the site, the search work, the design, the ads and the ad spend itself. That is a real constraint, and pretending otherwise is how agencies end up delivering a little bit of everything and no results.

Eight years in, here is what we have learned about spending it.

Sequence beats simultaneity

A thousand dollars a month split four ways is four projects that never finish. The same thousand spent on one thing at a time, in the right order, finishes four projects a year. The order that works for most service businesses is: fix the site so it converts, then search so people arrive, then advertising to accelerate, then brand once there is enough volume for consistency to matter.

The exception is a business with an immediate cash problem, where advertising comes first because it is the only lever that produces enquiries this week. That is a legitimate reason to break the order, and it is the only one.

Ad spend is not a marketing budget

If you have a thousand dollars and you put nine hundred into Google Ads, you have bought traffic to a site that does not convert. A sensible split for a business starting out is closer to half on the work and half on the media, moving towards more media as the site and the tracking get good enough to be worth feeding.

The floor for paid search is real

Below roughly five hundred dollars a month in ad spend, a Google Ads campaign in most competitive local categories does not gather enough data to optimise, and you are paying management fees on noise. If you cannot clear that floor, put the money into search and the website instead. That is not a downgrade; it is the version that compounds.

Consistency outperforms intensity

Six hundred dollars every month for a year beats seven thousand two hundred dollars in March. Search rankings, in particular, respond to steady publishing and steady technical maintenance, and they decay when work stops. The single biggest predictor of whether a small business gets results is not budget size. It is whether the budget survives month seven.

Know your cost per customer before you scale anything

You cannot decide whether a campaign is expensive until you know what a customer is worth. Take last year: total revenue, divided by number of customers, times your rough margin, times how many times an average customer comes back. Most owners are surprised by how high the number is, and how much they can afford to pay for a new one.
